The Real Problem With Buying a Compact Excavator Isn't the Excavator

It starts with the same spreadsheet question

Every equipment search starts the same way in our office: someone sends over a spreadsheet of models and asks which one we're buying. Last fall it was the SANY 365 excavator against three mainstream competitors. The year before, it was whether to standardize our compact fleet on one brand or keep mixing. The question underneath is always the same: which machine is best?

I've been managing procurement for a mid-sized civil construction company since 2020. About 140 employees, three locations, and a machinery budget that runs around $1.5M a year. I don't operate excavators. I've never claimed to. But I process the purchase orders, chase the warranties, and hear every complaint when a machine underdelivers. That gives you a different view of these decisions than the operators get.

And from that view, most equipment selection processes are broken in the same place.

The surface problem: too many specs, no actual comparison

The surface problem is choice. Too many brands, too many models, too many PDFs that all claim similar numbers. You pull up the SANY 80 excavator specs, then the competitor's brochure, then another competitor's data sheet. You build a comparison table with six columns and highlight the winner in yellow.

Bucket capacity. Digging depth. Operating weight. Arm breakout force. The same handful of numbers, arranged in slightly different layouts.

Then someone picks the machine with the most highlighted columns, and the whole thing gets approved through inertia rather than analysis. That is a coin flip with extra steps (unfortunately).

The real problems hiding underneath

Here's what that process misses. Three things, specifically.

1. Spec sheets have converged

In the compact and mid-size excavator class, published specs are closer than most buyers realize. Like, seriously close. The SANY 365 excavator specs are competitive. So are the equivalent models from other major manufacturers. The differences on paper—a few centimeters of digging depth, a few hundred kilos of lifting capacity—rarely determine whether a machine actually performs on your job site.

What determines that? Whether the local dealer has the hydraulic controller in stock or has to backorder it from a regional warehouse. Whether your operator can work 10-hour shifts without losing energy. Whether routine maintenance takes two hours or four. None of that is in the brochure. And those variables differ way more between dealers than between brands.

Plus, there's a total-cost-of-ownership angle. Two machines with similar specs can have different service intervals, different filter prices, different recommended maintenance labor times. Over a six-year lifecycle, that compounds into real money. You won't find it on a spec sheet.

2. Brand anchoring is a silent bias

I have mixed feelings about brand loyalty in this industry. On one hand, established names earned their reputation over decades. On the other, I've seen buyers pay a premium for a logo and receive the same average after-sales experience they'd expect from a budget brand.

It shows up in how purchase requests get approved. A request for a Kubota skid steer goes through without question. A request for a Mustang truck line—which is a legitimate machine brand, by the way—triggers a procurement committee. Is that based on the job requirement? Or is it just risk inertia? Kubota makes excellent compact equipment. But "the CFO has heard of them" is a lousy selection criterion.

The bias runs the other direction too. SANY gets scrutinized harder than legacy brands even when the published numbers—say, the SANY 80 excavator specs or the 365's load charts—are completely in line with the market. At some point, you're not comparing machines. You're comparing reputations.

Honestly, I've never fully understood why some brands hold resale value better than others. My best guess is dealer density matters more than machine quality. But I've been wrong before, and the used equipment market is weird.

3. Transport is an afterthought until it's an emergency

Here's the question that almost never makes it into the selection spreadsheet: how are we getting this thing from the dealer to the job site?

This one cost us out-of-pocket last year. We bought an 8-ton excavator for a project in a neighboring state without checking whether the transport width required permits we didn't have. It did. The machine sat at the dealer for six days while we processed an oversized load permit. Meanwhile, we rented a backup at $850 a day.

$5,100, gone, because nobody asked about the trailer.

And that's for a machine at the upper end of the compact range. The basics of how to load a mini excavator on a trailer matter even for the small units: a 3-ton mini with a full tank, an extra bucket, and a thumb attachment can push past what a 7,000-lb trailer is rated to carry. The tie-down points aren't decorative either—chains or straps need to be rated for the machine's full operating weight, not the brochure dry weight. Check the transport path before you sign, not after.

What the wrong process actually costs

The $5,100 permit incident was a direct hit. The indirect costs were worse.

When a machine sits idle waiting for a part, the crew doesn't stop working. They get reassigned, and the project schedule slips. A 2-week job quietly becomes 3 weeks. Your project managers lose trust in the purchasing process and start renting machines from local yards on their own, which destroys any volume leverage you had built with your actual equipment vendor.

The finance conversation is its own category of pain. Explaining a delivery delay because nobody checked permit requirements is... I'll be blunt: it's a credibility hit. That conversation still ranks in the top five things I'd never want to repeat (and I've had a few).

Operators also vote with their daily production numbers. Give them a machine they dislike, even one with objectively good specs, and you'll see it in the output reports. It's rarely dramatic. It's that 10–15% dip in daily productivity that quietly erases weeks of schedule over a six-month project.

Fix the order of operations

The fix isn't a magic brand. It's a sequence:

  1. Define the jobs. Write down the actual tasks—average week and peak week. Not machine categories. Tasks.
  2. Run the transport reality check. Trailer capacity, legal width in the states you operate (most allow 102 inches without a permit, as of 2025, but it's not universal), permit requirements, route access.
  3. Stress-test the dealer. Call their parts counter and ask for a lead time on a common filter or controller. The way they answer tells you more about the next five years than any brochure that's been sitting on your desk for a month.
  4. Then compare specs. Once the machine fits your jobs, your trailers, and a dealer who actually responds, the spec sheet becomes a valid tiebreaker instead of a fantasy document.

Where does SANY fit into this? It earns consideration the same way any brand does—by being thorough, not flashy. The product range is genuinely broad, from 2.6-ton mini excavators up to the 400-ton mining class. That breadth means a global parts and dealer network that has to exist for machines working in remote sites. Models like the SY365 and the SY80 series hold up well under this framework. So does their published pricing.

But I'll add the honest caveat: if your fleet, your operator training, and your attachment inventory are deeply tied to another brand's ecosystem, switching for price alone is a much harder sell. There's something satisfying about a purchase that goes through without a single follow-up email—but no brand is universally right, and any manufacturer that claims otherwise is talking to your bonus, not your company. My experience is based on mid-sized fleets. If you're a single-machine contractor, your math might be different.

Bottom line

Most equipment decisions get made on the wrong information. The machines have converged. The dealers haven't. The trailer never gets measured. The parts counter never gets called. Then the machine arrives, sits, and costs everyone money.

Start with the jobs. Check the transport next. Then the dealer. Then the specs. You might still pick the same machine you would've picked before—the difference is you'll have a reason that survives contact with reality.
